It’s one of the great open secrets of the film industry. Writers and directors often have a very specific face in mind when they’re crafting a character, and the actor who eventually brings that role to life may not have been anyone’s first, second, or even third choice. The results, more often than not, end up being even better than originally imagined. Let’s dive in.
Indiana Jones Was Meant for a Different Leading Man
If you think Harrison Ford always seemed destined to crack that whip, think again. George Lucas had his eye on Tom Selleck to play Indiana Jones, and both Lucas and Spielberg liked Selleck as the lead and were ready to cast him. Unfortunately, Selleck had filmed a CBS pilot he couldn’t contractually exit. The show he couldn’t get out of was Magnum P.I., which, ironically, also made him a star.
Despite not originally wanting Harrison Ford for the role, having worked with him twice before, George Lucas now believes that he was “perfect” in the part. It’s one of those rare situations where a scheduling conflict changed the entire trajectory of cinema. Ford’s version of Indy, with all his frustration, exhaustion, and endearing flaws, is almost impossible to replace.
Forrest Gump Was Not Written for Tom Hanks
Based on the novel by Winston Groom, who envisioned John Goodman in the titular role, Forrest Gump has become the defining performance of Tom Hanks’ career. That’s an incredible mental image to sit with for a moment. Goodman is a brilliant actor, but the gentle, wide-eyed sincerity Hanks brought to Forrest feels irreplaceable now.
Tom Hanks was catapulted to superstardom after starring in and winning an Oscar for Forrest Gump, though the role almost went to John Travolta. Although Travolta has said that passing on the film was one of the biggest mistakes of his career, he did star in an equally popular film the same year called Pulp Fiction. Honestly, that’s a case where both men ended up exactly where they needed to be.
Beverly Hills Cop Was Built for Sylvester Stallone
The buddy cop movie that shot Eddie Murphy to international stardom, Beverly Hills Cop became one of the biggest hits of 1984. That would not have been the case had the studio been able to land Sylvester Stallone, who was for a time attached to star. Stallone helped re-draft the script into a pure action blockbuster, but Paramount eventually deemed this version too expensive and Stallone left the project. His rewrite apparently became the basis for his film Cobra. So in a way, we got two movies out of one idea.
In 1984, casting comedians in action movies was a very uncommon thing to do. Beverly Hills Cop changed that. Murphy’s electric energy, improvised one-liners, and magnetic charm turned a straightforward action script into something completely different. It’s hard not to wonder what Stallone’s grimly intense version would have looked like.
The Joker in The Dark Knight Almost Belonged to Someone Else
When it came to who would play The Joker in The Dark Knight, several actors were considered, including Johnny Depp and Adrien Brody. Imagine that for a second. Depp’s quirky eccentricity or Brody’s sharp, hawk-like intensity behind that smeared makeup. Both would have produced something fascinating, but almost certainly not as devastating as what Heath Ledger ultimately delivered.
Although Christopher and Jonathan Nolan had already written The Dark Knight’s script with a vague idea of what they wanted, Heath Ledger made the role entirely his own. After discussing the character with Nolan, Ledger was cast as the Joker, and he spent a month in a hotel room writing a journal as his character. The performance went on to win him a posthumous Academy Award. It remains one of the most haunting portrayals in film history.
Vivian in Pretty Woman Had a Very Long Audition Process
The studio’s top choice for Pretty Woman was Meg Ryan, who wasn’t willing to compromise her “America’s Sweetheart” image. Diane Lane came closest to being cast and even did the costume fittings. After they hit a dead end, they settled for a mostly unknown 21-year-old Julia Roberts. The word “settled” here is doing a lot of heavy lifting, because Roberts turned that role into one of the most beloved performances of the entire 1990s.
Molly Ringwald was also offered the role of Vivian Ward opposite Richard Gere. Because playing a hooker was not something she wanted to do, she passed. The role was eventually given to Julia Roberts and it is the role that truly made her a superstar. Ringwald later reflected that she regretted it. Let’s be real, almost everyone who turned down a Julia Roberts role ended up regretting it.
Clarice Starling Was First Offered to Michelle Pfeiffer
Jodie Foster famously portrayed FBI agent Clarice Starling in The Silence of the Lambs and won an Oscar for Best Actress. But it was Michelle Pfeiffer who was first offered the role. Pfeiffer turned it down because she felt the film contained “such evil” that it made her uncomfortable. It’s a completely understandable reaction, honestly. The film is genuinely unsettling in ways that don’t fade after one viewing.
Foster’s portrayal of Clarice is considered one of the greatest female performances in the history of cinema. Her quiet strength, her unshakeable focus amid psychological terror, those qualities became the soul of the film. Pfeiffer is a brilliant actress, but it’s genuinely difficult to imagine The Silence of the Lambs without Foster’s version of Clarice anchoring every scene.
Shrek Was Chris Farley’s Role Before It Was Mike Myers’
Comedic legend Chris Farley was originally supposed to voice the eponymous character in DreamWorks’ Shrek. He completed over half the work before his untimely passing in 1997. Unfortunately, not enough of the project was completed to use Farley’s contributions, and his Saturday Night Live castmate Mike Myers came in to replace him. This is one of those casting stories that carries real emotional weight. Farley’s warm, self-deprecating comedic spirit would have made Shrek a deeply different creature.
The stylistic differences between Myers and Farley’s comedic approaches forced Shrek’s script to be rewritten. Myers came up with the idea to play Shrek as Scottish to contrast with Lord Farquaad’s upper-class English accent. Since a good chunk of the film was already animated, this drastic change required new mouth movements and gestures to be created. The result became one of the most beloved animated franchises of all time. Still, one can’t help wondering what Farley’s Shrek would have sounded like.
Neo in The Matrix Was Offered to Will Smith
Before Keanu Reeves accepted what would become his most famous role, the part of Neo was offered to Will Smith. Smith turned it down, and in a moment of remarkable self-awareness, he later explained exactly why that was the right call. Smith admitted that he watched Keanu’s performance and thought: “I would have absolutely messed up The Matrix. At that point I wasn’t smart enough as an actor to let the movie be. Whereas Keanu was smart enough to just let it be.”
Warner Bros. struggled to find an actor to play the leading role and, when desperate, even considered changing the character to a woman. Producer Lorenzo di Bonaventura revealed they went to Sandra Bullock and offered to change Neo to a female character. That version of the film never materialized, but it’s a fascinating glimpse into how fluid and uncertain even the most iconic productions can be at their earliest stages.
One Flew Over the Cuckoo’s Nest Was Kirk Douglas’s Dream
Jack Nicholson’s famed performance as Randle Patrick McMurphy was never intended for him. Kirk Douglas had played the character in the stage play of Ken Kesey’s novel in the 1960s and bought film rights to the story with the intention of playing McMurphy himself. However, Douglas had aged too much by the time the film finally entered pre-production and had to relinquish the part, with Nicholson going on to win his first Academy Award. It’s a bittersweet story. Douglas developed the property, nurtured it, and ultimately watched someone else walk away with the Oscar for it.
There’s something almost poetic about that outcome. Nicholson’s performance is electric, unhinged, and achingly human all at once. It defined an entire era of American cinema and remains one of the benchmark performances of the 20th century. Douglas reportedly felt the loss of that role deeply, and honestly, who could blame him.
Black Widow Was Emily Blunt’s Role to Lose
Scarlett Johansson has portrayed Black Widow in four Avengers films as well as the standalone Black Widow movie. She was not Marvel Studios’ first choice for the role, however. Emily Blunt was their original pick, but she was unable to take the job due to her contract to work on 2010’s Gulliver’s Travels, a scheduling conflict she still regrets. A scheduling conflict with Gulliver’s Travels, of all films, shaped the entire arc of one of Marvel’s most beloved characters. That’s either darkly funny or genuinely tragic, depending on how you look at it.
Johansson took over and became synonymous with the super-spy, delivering action-packed performances that showcased strength, vulnerability, and serious martial arts skills. It’s hard to imagine anyone else running through the MCU’s decade-spanning story as Natasha Romanoff at this point. Johansson made the role undeniably her own, and Blunt has since built an equally impressive career. Somehow, things worked out for everyone.
Hollywood’s greatest casting stories are a reminder that the films we love most could have been radically, unrecognizably different. One scheduling conflict, one hesitation, one turned-down phone call, and the entire history of a character changes. The performances we’ve come to treasure weren’t always inevitable.
