9 Actors Who Were Fired From a Role That Made Someone Else Famous

9 Actors Who Were Fired From a Role That Made Someone Else Famous

Hollywood casting decisions rarely stay quiet for long, and some of the biggest recastings in film and TV history happened after cameras had already started rolling. An actor lands a dream part, shows up to set, and within days or weeks finds out someone else is taking over. It sounds brutal, and often it is, but in a strange number of cases the replacement actor went on to define the role so completely that audiences forget anyone else was ever considered.

Lisa Kudrow was fired from Frasier days before landing Friends5. Amanda Walsh was recast before Kaley Cuoco became Penny6. Lori Petty was fired from Demolition Man before Sandra Bullock took over7. Samantha Morton recorded Her before Scarlett Johansson took the voice8. Stuart Townsend trained for months before losing Aragorn to Viggo Mortensen9. Janet Hubert was fired from The Fresh Prince of Bel Air, and Daphne Maxwell Reid took over as Aunt Viv

What follows are nine well documented cases where a firing reshaped a project’s future, sometimes for the person who got fired, and almost always for the person who stepped in.

Eric Stoltz spent weeks filming Marty McFly before Robert Zemeckis and Bob Gale concluded that his dramatic approach wasn’t working with the comedy they wanted. Stoltz had been the studio’s original pick after Michael J. Fox proved unavailable due to his commitments on Family Ties, and by most accounts he treated the role with real seriousness, maybe too much of it for a time travel comedy about a teenager and his DeLorean.

Production restarted with Michael J. Fox, whose performance became inseparable from the movie. It’s genuinely hard to picture Back to the Future working with anyone else in the lead now, which says a lot about how right that midstream swap turned out to be.

James Remar was originally cast as Corporal Hicks in the sci-fi sequel Aliens, but he was replaced early in production by Michael Biehn, and he later said he was fired after being arrested for drug possession. It was a rough break for Remar, who has gone on to have a long, respected career, but the timing cost him one of the more memorable roles of the 1980s.

He was fired during production and replaced by Michael Biehn, who ended up creating one of the most memorable characters in the movie. Biehn’s steady, world weary marine became a fan favorite in the Alien franchise, and it’s the kind of performance that’s easy to forget almost went to someone else entirely.

3. Terrence Howard lost War Machine to Don Cheadle

Terrence Howard played James “Rhodey” Rhodes in the original Iron Man in 2008, striking up a warm on screen friendship with Robert Downey Jr.’s Tony Stark. When Iron Man 2 came together, Marvel Studios chose not to bring Howard back at his previous salary, and the role was recast with Don Cheadle stepping into the suit as War Machine.

Cheadle has played Rhodey ever since, across multiple Avengers films and the Disney+ series Armor Wars, turning what began as a supporting friendship role into one of the more durable characters in the Marvel Cinematic Universe. The switch was messy at the time, with plenty of public back and forth about money and contracts, but Cheadle’s version of the character has now been on screen for well over a decade.

4. Lisa Kudrow was fired from Frasier days before landing Friends

Kudrow was cast as Roz Doyle but fired before she could film the pilot, an event the actress described as “devastating” in a recent interview. It soon became clear during rehearsals for the pilot that Kudrow’s take wasn’t quite the right fit, since the producers felt her Roz wasn’t forceful or assertive when compared to Grammer’s Frasier, and after the third day of rehearsals, Kudrow was fired and quickly replaced by Peri Gilpin.

The role initially went to Lisa Kudrow, but Kudrow was replaced by Peri Gilpin before filming began. Gilpin played Roz for eleven seasons and later returned for the Frasier revival, while Kudrow, freed from that job, landed Phoebe Buffay on Friends not long afterward, so the firing arguably worked out for everyone involved.

5. Amanda Walsh was recast before Kaley Cuoco became Penny

Before The Big Bang Theory became one of the most watched sitcoms on television, its original unaired pilot cast Amanda Walsh as the neighbor who would eventually be known as Penny. Test audiences and producers felt the character and performance weren’t clicking with the show’s tone, and Walsh was let go before the series moved forward with a retooled version of the role.

There was no big break for Walsh, for instance, after The Big Bang Theory fired her. Kaley Cuoco took over the part when the show was reworked for its official pilot, and Penny became a central, Emmy nominated character across the show’s twelve season run, a level of visibility Walsh’s original take never got the chance to reach.

Lori Petty spent several days filming Lenina Huxley before being fired and replaced by Sandra Bullock. Reports at the time pointed to creative disagreements on set, and Petty later described tension with her co star Sylvester Stallone as difficult to work through during filming.

Bullock’s turn as the eager, slightly naive future cop opposite Stallone helped raise her profile right before Speed made her a household name the following year. It’s easy to look back now and assume Demolition Man was always meant to be a launching pad for Bullock, but for a short stretch of production, that wasn’t the plan at all.

7. Samantha Morton recorded Her before Scarlett Johansson took the voice

Spike Jonze’s Her was shot with actress Samantha Morton physically present on set, feeding lines to Joaquin Phoenix as the voice of the artificial intelligence Samantha. After editing the film, Jonze decided the performance wasn’t landing the way he wanted and made the unusual choice to strip out Morton’s voice entirely, replacing it in post production with Scarlett Johansson.

Johansson never appeared on set with Phoenix, recording her lines separately, yet her voice work became one of the most praised performances of her career and helped the film earn an Academy Award nomination for Best Picture. It’s a rare case where the “firing” happened after filming had wrapped, quietly reshaping the finished movie without anyone involved having to reshoot a single scene.

8. Stuart Townsend trained for months before losing Aragorn to Viggo Mortensen

Stuart Townsend spent months training to play Aragorn in The Lord of the Rings, but just before filming began, Peter Jackson decided the character needed to feel older and replaced him with Viggo Mortensen. It was an especially late change, coming after Townsend had already prepared physically for the role.

Mortensen joined the production only days before shooting his scenes. He went on to play Aragorn across all three films in the trilogy, a role that became one of the defining performances of his career and introduced him to a global audience well beyond his earlier independent film work.

Janet Hubert originated the role of Vivian Banks on The Fresh Prince of Bel-Air, playing the matriarch of the Banks family for the show’s first three seasons. Reports of on set tension, particularly with star Will Smith, led to a bitter split, and Hubert did not return for season four.

Daphne Maxwell Reid, an already working actress at the time, stepped into the role and played Aunt Viv for the remaining three seasons, becoming the version of the character many longtime viewers picture first thanks to the sheer number of episodes and the show’s enduring life in syndication and streaming. The change was jarring for fans in the mid 1990s, and the two actresses’ public disagreements over how it happened have followed both of them for decades since.

Casting decisions like these are a reminder of how fragile even a “locked in” role can be before a project reaches its final form. A single rehearsal, a director’s gut instinct, or a scheduling conflict can end one actor’s chapter and start another’s, and there’s rarely any way to know in the moment which version of the story the audience will end up remembering.
