Movie sets are strange places. Actors show up, cameras roll, costumes get fitted, and everyone assumes the person on screen today is the person audiences will eventually watch in theaters. Yet every so often, weeks or even months into a shoot, a director or studio decides the person in front of the camera simply is not the right fit, and the whole calculation changes.
What follows are nine documented cases where a role was recast well after cameras had already started rolling, sometimes for creative reasons, sometimes for health reasons, and sometimes because of scandal. Each one changed the finished film in ways audiences rarely think about.
1. Back to the Future: Eric Stoltz gives way to Michael J. Fox
Before Michael J. Fox ever climbed into that DeLorean, actor Eric Stoltz had already been filming the role of Marty McFly for weeks on set. Costumes fitted. Scenes shot. Director Robert Zemeckis and writer Bob Gale had actually wanted Fox from the start, but a scheduling conflict with his sitcom kept him unavailable, so Universal pushed for Stoltz instead.
Six weeks into filming Back to the Future, Eric Stoltz was replaced by Michael J. Fox as Marty McFly, reshaping movie history in the process. Co-star Lea Thompson later explained the mismatch simply: “He wasn’t really a comedian, and they needed a comedian.” Costars Christopher Lloyd and Lea Thompson had already filmed a month and a half of scenes with Stoltz before the switch, meaning much of the film had to be reshot from scratch once Fox stepped in.
2. The Wizard of Oz: Buddy Ebsen loses the Tin Man to Jack Haley
Buddy Ebsen was originally cast as the Tin Man in 1939’s The Wizard of Oz, and by the time cameras rolled he had already finished costume tests and weeks of rehearsal. When the film began principal photography on 12 October 1938, Ebsen had finished all his costume and makeup tests, recorded his songs for the soundtrack, and completed four weeks of rehearsal. Nine days later, he was rushed to the hospital and placed in an oxygen tent when his lungs failed.
The culprit was the aluminum dust used in his makeup, which had settled into his lungs and left him unable to breathe properly. The aluminum dust used in Ebsen’s makeup had caused an allergic reaction that left him scarcely able to breathe, and he spent two weeks in the hospital and another month recuperating, during which producer Mervyn LeRoy hired Jack Haley to replace him. Every scene Ebsen had shot was reshot with Haley, and the studio switched to a safer aluminum paste, though even that gave Haley an eye infection during production.
3. All the Money in the World: Kevin Spacey is erased for Christopher Plummer
This one is unusual because the film was not just partway through filming when the recast happened, it was fully finished. Kevin Spacey was cut from the already-shot film and replaced by Christopher Plummer after multiple sexual misconduct allegations surfaced against him in late 2017, just weeks before the movie’s scheduled release.
Director Ridley Scott moved with remarkable speed to save the project. He kept the movie’s holiday release, adding ten million dollars to the drama’s forty million dollar budget as he filmed nearly four hundred new shots over nine days in the U.K. and Italy. Spacey had only worked on the production for a little over a week, but the character is an important presence even if much of the action in the thriller involves the frantic efforts of the kidnapped heir’s mother and Getty’s advisor to free the youth, which made the reshoot essential rather than optional.
4. Eyes Wide Shut: Harvey Keitel walks off, Sydney Pollack walks in
Stanley Kubrick’s Eyes Wide Shut was notorious for its punishing shoot, with some scenes requiring dozens of takes for the simplest actions. Harvey Keitel was playing the role that eventually went to Sydney Pollack, and he was doing a scene where they were just walking through a door, and after the 68th take of that, Keitel said he was done and left.
Keitel later confirmed the split was not entirely his choice. “You don’t want to get fired, but I was,” he said in a 2016 interview about the circumstances of his exit from Eyes Wide Shut. Some accounts point to scheduling conflicts with another film as the official explanation, but whatever the true reason, Pollack stepped into the role of Victor Ziegler and the production continued its already legendary length.
5. Apocalypse Now: Harvey Keitel loses Captain Willard to Martin Sheen
Keitel makes this list twice, and the second instance happened years earlier on Francis Ford Coppola’s Vietnam epic. Keitel was cast as Captain Willard and was involved with the first week of principal photography in the Philippines, but Coppola was not happy with his take on the role, stating that the actor found it difficult to play him as a passive onlooker. After viewing the first week’s footage, Coppola replaced Keitel with Martin Sheen.
The swap happened fast enough that almost none of Keitel’s footage survives in any usable form. No footage of Keitel exists besides images of film contact sheets featuring him in Willard’s fatigues. Sheen went on to deliver one of the most quietly haunting performances of his career, and it is genuinely difficult now to imagine anyone else narrating that particular descent into madness.
6. The Godfather Part III: Winona Ryder steps aside for Sofia Coppola
Winona Ryder was cast as Mary Corleone for Francis Ford Coppola’s long-awaited third Godfather film, and she traveled to Rome with the production ready to begin work. Once there, exhaustion from back-to-back film shoots caught up with her, and she was unable to continue almost immediately after arriving on set.
With shooting already scheduled and locations booked, Coppola made an unconventional choice and cast his own daughter, Sofia Coppola, in the role instead. The decision drew heavy criticism from film critics at the time, who felt the younger Coppola’s inexperience showed on screen, though it remains one of the most talked about family casting stories in Hollywood history.
7. Game of Thrones: an entire pilot gets partially recast
Few people remember that the Game of Thrones pilot audiences eventually saw was not the first version HBO shot. An earlier, unaired pilot was filmed in 2009 with a slightly different cast, but test screenings convinced the network that significant changes were needed before the show could move forward.
Among the roles recast for the reshot pilot were Catelyn Stark, originally played by Jennifer Ehle and later given to Michelle Fairley, and Daenerys Targaryen, originally played by Tamzin Merchant and eventually handed to Emilia Clarke. The show went on to run for eight seasons and become one of the most watched series in television history, making this one of the more consequential recasts on this list even though most viewers never saw the version that came before it.
8. Cleopatra: Richard Burton and Rex Harrison replace an entire cast shakeup
The 1963 epic Cleopatra is famous for nearly bankrupting 20th Century Fox, and part of the reason was a production that essentially had to start over midway through. Elizabeth Taylor fell seriously ill during the London shoot, halting filming for months and forcing the studio to relocate production to Rome once she recovered.
By the time filming resumed, actors originally cast as Mark Antony and Julius Caesar were no longer available, so the production brought in Richard Burton and Rex Harrison to fill those roles instead. The delay and recasting added enormous costs to an already troubled production, but the pairing of Taylor and Burton on screen became one of the more famous on-set relationships in film history, eventually leading to their real-life marriage.
9. The Sopranos: the unaired pilot swaps out two key women
Before The Sopranos became one of the defining television dramas of its era, HBO shot a pilot episode in 1997 that never aired in its original form. That version featured different actresses in two significant roles, Carmela Soprano and Meadow Soprano, both of whom were later recast once the series was picked up for a full run.
Edie Falco stepped into the role of Carmela and became inseparable from the character over six seasons, while Jamie-Lynn Sigler took over as Meadow and grew up on screen alongside the show itself. It is a reminder that even television’s most acclaimed and carefully constructed dramas sometimes needed a false start before finding the right people for the job.
Recasting mid-production is expensive, disruptive, and almost always a last resort, which is exactly why the cases above stand out. Some were forced by illness, some by creative friction, and some by circumstances no one could have predicted when the cameras first rolled. What connects all nine is that the finished films and shows eventually became so associated with their final actors that it now takes real digging to remember anyone else was ever considered for the part.
