7 Actors Who Were Fired Mid-Production and Replaced

Finished films tend to look inevitable, as if the casting was always meant to be. Behind the scenes, though, plenty of productions ran into trouble weeks or even days after cameras started rolling, forcing directors to make a hard call and bring in someone new. Some of these swaps became industry legend, quietly reshaping the movies we now consider classics.

The reasons varied wildly, from creative mismatches to personal scandal to simple bad chemistry on set. What follows are seven documented cases where an actor was let go mid-shoot and replaced, along with what actually happened behind the scenes.

Eric Stoltz was originally cast as Marty McFly but was fired five weeks into filming, after director Robert Zemeckis realized Stoltz’s dramatic tone didn’t match the film’s comedic spirit. Stoltz had approached the role with a heavier, more method-driven style that simply didn’t fit the light, fish-out-of-water energy the script called for.

Michael J. Fox stepped in, and the rest became cinematic history. Fox was already committed to the sitcom Family Ties at the time, meaning he often shot scenes for both productions in the same day, a scheduling headache that somehow never showed up on screen.

Harvey Keitel’s involvement in Apocalypse Now was brief yet memorable, as he was initially cast as Captain Willard, tasked with a perilous mission during the Vietnam War. However, after only a few weeks of shooting, director Francis Ford Coppola decided to replace him with Martin Sheen, a decision attributed to creative differences and a need for a different portrayal of the character.

Martin Sheen took over, leading to one of the most legendary productions in film history. The shoot in the Philippines had already earned a reputation for chaos, and Sheen’s arrival marked just one of several upheavals during a production that stretched on far longer than anyone expected.

Lori Petty replaced by Sandra Bullock in Demolition Man

After starring in the early ’90s hits Point Break and A League of Their Own, Lori Petty was cast in the big-budget sci-fi action film Demolition Man opposite Sylvester Stallone and Wesley Snipes. Just three days into filming, however, she was let go and replaced by a largely unknown young actor by the name of Sandra Bullock.

According to Petty, part of the problem was that she and Stallone got along like oil and water, but there were also reports that the studio didn’t like the dailies of her scenes. The role helped launch Bullock toward the stardom she’d reach just a year later with Speed, making the recast one of the more consequential ones on this list.

Stuart Townsend replaced by Viggo Mortensen in The Lord of the Rings

When the massive production of Lord of the Rings got off the ground, it was 27-year-old newcomer Stuart Townsend who was playing Aragorn, the future king of Gondor, and Townsend went through months of training but only managed to film a couple of days. The training had involved horseback riding, sword work, and extensive rehearsal, all of which ultimately went unused.

Jackson quickly decided Townsend was far too young for the part, and Townsend was replaced with Viggo Mortensen, who is 14 years his senior. Mortensen was reportedly cast within days and thrown almost immediately into New Zealand filming locations, a scramble that somehow produced one of the trilogy’s most memorable performances.

Kevin Spacey replaced by Christopher Plummer in All the Money in the World

Kevin Spacey was originally cast as billionaire J. Paul Getty in Ridley Scott’s 2017 drama, with production already complete by the time multiple sexual misconduct allegations against Spacey surfaced publicly. Director Ridley Scott swiftly replaced him with Christopher Plummer, who reshot all scenes in just 10 days.

The turnaround happened only weeks before the film’s scheduled theatrical release, an almost unheard-of timeline for reshoots of that scale involving a lead actor. Plummer’s performance earned an Oscar nomination, turning a crisis into a triumph.

Armie Hammer replaced by Will Arnett in Next Goal Wins

Armie Hammer’s career took a sharp turn in 2021 after multiple women came forward with abuse allegations, which he has denied. Hammer had to abandon several projects and was dropped by his talent agency and publicist, though an investigation by the LA County District Attorney and LAPD later declined to pursue criminal charges against him, citing insufficient evidence.

Hammer dropped out of multiple film roles that year and was replaced by Will Arnett in Taika Waititi’s film Next Goal Wins, who stepped in to reshoot Hammer’s scenes. Hammer stayed out of acting entirely for roughly three years before booking a small independent western in 2024, a slow and still somewhat rocky return to film sets.

Anne Hathaway replaced by Katherine Heigl in Knocked Up

Anne Hathaway was originally cast as Alison in Judd Apatow’s Knocked Up, but left over disagreements about a graphic birth scene. Hathaway reportedly had concerns about how explicit the sequence would be and how it fit with the tone she wanted for the character.

She was swiftly replaced by Katherine Heigl, whose performance helped make the film a hit. The role became a career-defining one for Heigl, arriving right as she was also gaining attention on Grey’s Anatomy, and it opened the door to a string of leading roles in romantic comedies over the following years.
